Final Fantasy 6, but the characters all got equal development and it's more like Terra was the focus of the first half while everyone was the focus of the second half because to recruit them you had to go through little mini episodes to get them all back.
Actually making the last character you recruit the main is a bit hard as fuck to do.
Say you have 5 characters, the Hero, the Friend, the Girl, the Sage, and the Dark Knight. Hero picks up all the characters except for the 5th, and he confronts the party several times. Eventually, Dark Knight joins because he was betrayed by his employer and was tricked and they all go off the fight the big bad guy.
Hero, when confronted by the big bad guy, takes the bad guy's offer to join or is mind controlled/sealed, and the big bad uses a spell to blast the rest to the 4 corners of the earth now that the Hero is out of the picture. The Dark Knight, who despite being a former enemy has the biggest moral compass, travels the world to bring the party and becomes the center of it, the Hero when re-recruited now being an equal to the Dark Knight or something, and they both save the world.
The last person being the main character in other settings is easy enough, but with video games you have to subvert expectations pretty hard to make it believable.
