You've got it nailed. The only reasons it got popular are a) Red vs Blue and people gave its lack of quality a pass because Cock Bite was supposedly an "amateur" production and b) people liked the character designs and some of the fight animation. Basically a repeat of Touhou in that it appealed to doujin culture and the chuuni demographic.
I don't track exact numbers but last I heard Vols 4 and 5 weren't received as well as the first three seasons by the fanbase and there's some bleedout after the FoTM behavior passed. That's to be expected when you literally fire all of the competent fight animators (destroying selling point of good fight animation), change the character designs, and ACTUALLY try to look more professional (and fail), opening the production up to more criticism, you end up with an overproduced dud like most of Hollywood.

You can tell by the shit voice acting and the fact that most of the characters were edited MMD models that this was never supposed to take off, but like Touhou, it somehow did. Don't forget there's reasonable cause to believe the kill was intentional and pushed by RT themselves because Monty was unhappy with the show's quality and wanted to take it independent, all while RvB was winding down in relevance. The golden goose was leaving, so they had to make sure it didn't take the last golden egg with it.
But yeah. RWBY was always supposed to scale up, but not in the way that it did. At this point, we don't even really know what was intended for the show.

The only person in that shit of a company that did any work was Monty.
I remember when he was going on a convention to meet with fans he ended up sleeping for the entire ride, because he worked without any sleep for days so that it wouldn't affect production, this was something no one asked of him.
I think rwby is pretty bad, but I respect the amount of effort he put into it, it makes me wonder if he had a team that wasn't complete shit and decent writers, then maybe it would've been something.
And now his girls are in a pretty decent fighting game, I feel like he could've guided Arc on some moves, the Astrals for the rwby characters are pretty lackluster.
Hearing more about how convenient his death was for RT pisses me off, it feels clear as day.
I'm glad Arc used the original designs rather than the shit they look in the newer seasons.

Yeah, the inexperience of everyone is pretty noticeable. Even though this has nothing to do with their acting skills I just can't hate them out right because they had the best commentary track. Where the actor's commentary basically had all the girls VAs constantly point out plotholes while they where watching. "That guy doesn't go to their school, why is he going with them? Has he missed over 6 months of classes? Hes their team leader? Who wrote this?" It was pretty amusing. strangely enough they stopped including actor's commentary tracks in later seasons.

Whats really fun is to apply "real world logic" on certain characters. Like Yang for example, is clearly bipolar. Her power, going into anime rage mode/fits of rage, makes you think they want you to think this. They don't. She's been starting actual bar fights like in the yellow trailer, for years. Even though she try to explain it away with mami issues and abandonment issues, this only hammers it in more. Also Ruby has been so "traumatized" or used to these fits of rage that she never even reacts to her "Oneesan" exploding, or treats it as almost normal. If you really "read between the lines" you realize Yang's been doing impulsive and roping Ruby in their whole lives, like the time she almost got both of them killed while taking a walk in the monster/grim infested forest.
